The manufacturing base was sized for replacement
For a long period, grids in many countries grew slowly, and demand for large equipment came mainly from replacing units that had reached the end of their lives.
Manufacturers built capacity to match that steady, predictable volume, because building more would have meant idle factories and losses.
Electrification, renewable connections and data centre demand arrived roughly together, and the resulting order book exceeds what that capacity was designed to serve.
These products are not commodities
A large transformer is engineered for a specific application, with a design process, custom core and winding work, and extensive testing before shipment.
Skilled winding and assembly labour takes years to train, and the specialised steel used in cores comes from a small number of producers.
Adding a production line therefore involves recruiting and training as much as installing machinery, which is why capacity responds slowly to price signals.
Expansion requires confidence, not just demand
A manufacturer weighing a new plant must judge whether today's orders reflect a lasting change or a temporary surge that will leave capacity stranded.
Long-term framework agreements with utilities reduce that risk and have become the mechanism through which expansion is actually financed.
Where buyers order project by project, suppliers reasonably hesitate, and lead times remain long even though the underlying demand is visible to everyone.
Standardisation would help more than it does
Utilities have historically specified equipment to their own requirements, producing many near-identical variants that cannot be built to stock.
Converging on common specifications would allow manufacturing ahead of firm orders, shortening delivery substantially for the most numerous items.
Progress here is slow because each utility's specifications encode local practice, and changing them requires revisiting long-standing engineering standards.
Delay propagates through whole programmes
A substation cannot be commissioned without its transformer, so one long-lead item can hold an otherwise complete project idle for a year or more.
Developers respond by ordering equipment before final approvals, accepting financial exposure to keep a place in the manufacturing queue.
That practice favours large, well-capitalised developers, which is quietly reshaping who is able to build new generation and network capacity at all.
